Operating Hub
Week of Aug 10, 2026 · Edition 01
BetterFaith · Founders Operating Document

The one place we run BetterFaith from, every week.

This is our operating document — everything we’re working on, who owns it, what we committed to, and how we work. If you ever need to understand what’s going on, it’s here. Start on this page, then work left to right through the tabs.

How to use this hub — every week

Eight tabs. The first five are your weekly loop; the rest are always-on reference and tools.

1

Read the weekly memo

Every week starts with a short memo from Dakota in Weekly Memos. Open the newest one and read it first — it sets the theme and what matters most. Older weeks stay there too.

2

Check what you own

Go to Who Owns What and find the workstreams with your name. You own the outcome — keep it moving and pull the other person in only when it helps.

3

Work your action items

Action Items is our tracked to-do list. Click a status to advance it — Not started → In progress → Done — and the dates fill in automatically.

4

Log your numbers

On the Scoreboard, type in how many things you did this week. If it isn’t tracked, it isn’t moving.

5

Show up ready to build

The Working Session is our one standing day a week — we come prepared and actually get things done together. Not sure what a word means? The Reference tab has the essentials, and Using Claude shows how to update this hub with AI.

The weekly rhythm

Start of the week

Read & set targets

Read the memo, confirm the workstreams you own, and set your target numbers for the week on the Scoreboard.

During the week

Do the work, log it

Work your action items, advance their status, and keep your Scoreboard numbers current. Raise your hand early if anything is stuck.

One working session

Build together

One focused day a week. We review quickly, then use the time to actually build — draft the pitch, ship the page, finish the checklist.

How we work

Five simple rules that keep both of us driving inputs and outputs — visible, tracked, and tied to a target.

1
Track the inputHow many churches contacted? Follow-ups? Onboarding steps done? Guide touchpoints?
2
Define the outputWhat are we trying to produce — a signed church, a completed onboarding, a reviewed program, an activated guide?
3
Set a targetGive the work a number and a deadline whenever you can.
4
Follow through repeatedlyMost results take many touchpoints. A first outreach is the beginning of the work, not the end.
5
Escalate earlyIf something is stuck or you need help, raise it while there’s still time to change the outcome.
Raise your hand — early & often

Cole — raise your hand quickly, early, and often. If something is blocked, unclear, not working, or needs a decision, surface it before it becomes a lost week.

The running record

Weekly memos

Every week gets a memo here. Click a week to open or close it. The newest is on top and open by default — older weeks stay collapsed so you can always look back at what was going on.

Newest first · the next memo will appear at the top after each working session.

Re
Operationalize our resources, sharpen ownership, increase the pace

This week is about moving from good intentions to clear operating systems. We should know who owns each workstream, what success looks like, and what concrete activity is happening every week.

1 · Updates from Dakota

  • SEO — Published nine new SEO articles last week to keep building our organic footprint.
  • Outbound — Finalizing a new round of email outreach and tightening the messaging before it goes live.
  • Reporting — Shipped a new reporting module in the BetterFaith admin app for clearer visibility into activity and performance.
  • Conversion — Had several friends test the website to flag anything clunky or confusing; that feedback is shaping the next round of funnel and landing-page changes.
  • Onboarding — Sent Crystal everything she needs to begin onboarding this week.
  • Paid social — Standing up our first Meta ad campaigns to open a new, scalable top of funnel.

2 · A note on resources

  • Now that I’m W-2, my take-home is roughly half of what it was — so I can’t put the same amount into BetterFaith right now.
  • I’m setting a hard cap of $1,500 per month in self-funded spend. That’s the ceiling on money out of my own pocket.
  • On top of that, anything the business earns we can put back into marketing — the revenue we generate becomes fuel we’re free to spend.
  • So we keep leaning hard on the opportunities that cost little or nothing:
    • Church partnerships
    • Warm introductions
    • Organic content
    • Revenue-share affiliates
  • We get in front of people through our time and relationships, not just cash.

3 · Momentum reset

The last few weeks have felt stalled — less energy, fewer inputs, not enough consistent forward motion. We’ve invested too much into BetterFaith to let it drift.

Let’s rally quickly, spend our time where it creates real leverage, and increase the cadence of what we put into the business each week. Not more ideas — more at-bats.

4 · Where the work lives this week

Bottom line

We don’t need more ideas right now as much as we need consistent execution against the opportunities already in front of us. Clearer ownership, more at-bats, faster learning, and visible forward motion every week.

A note to you, Cole

You were picked for this for a reason. You are uniquely qualified for the seat you’re in — you have a real gift with people, and that gift is the heart of what BetterFaith is.

So believe in yourself, and own the seat you sit in. When something new lands that you’ve never done before, lean into it as best you can — that’s exactly where you’ll grow, and you won’t be doing it alone.

I’m grateful to be building this with you.

Ownership · zero ambiguity

Who owns what

Every workstream has one owner. Find the cards with your name — you drive the outcome, keep it moving, and pull the other person in only when it helps.

Plain-English glossary

The words we use a lot — no jargon, no assumptions.

Guide
A vetted pastor or biblical counselor who meets one-on-one with a member. Guides are the heart of the product.
Threshold
Our premarital program and materials — currently under review before we launch it more widely.
Office Hours
Our recurring team time. We’re consolidating it into one focused working session each week.
Funnel / landing page
The web path that turns a visitor into a sign-up or booking. Small changes here can meaningfully change results.
Rev-share affiliate
A partner we pay a share of the revenue they bring in, rather than a fee upfront — low cost, aligned incentives.
Input vs. output
Input = the activity we control (calls, emails, touchpoints). Output = the result we’re after (a signed church, a completed onboarding).
Warm intro
An introduction from someone who already knows both sides — far more likely to convert than a cold outreach.

Editing this hub with Claude

We both keep this hub current through Claude. Because we share one Cloudflare, a deploy from either of us updates the live site for both. Here’s how to make changes safely.

How it works

One file

Everything is one page

The whole hub is a single index.html — no build step, no database. Content is plain HTML; your live progress (statuses, numbers, checkboxes) saves in your own browser.

One home

Shared Cloudflare

It lives on the Cloudflare Pages project bf-operating-hub in our shared BetterFaith account, at bf-operating-hub.pages.dev.

One source of truth

A deploy updates both of us

We publish to the same project, so a change from either founder replaces the live site for both. Give the other a heads-up before a big change.

Give this to your Claude

Copy this straight into Claude (or Claude Code), then tell it what you want changed.

Paste to Claude
You're helping me edit the BetterFaith Operating Hub — a single self-contained index.html deployed to the Cloudflare Pages project `bf-operating-hub` (our shared BetterFaith Cloudflare account), live at https://bf-operating-hub.pages.dev.

To make a change:
1. Start from the current file (fetch the live URL above, or our saved copy).
2. Make the edit by following the HTML patterns already in the file. Keep the same navy/gold design — don't restyle it.
3. Deploy the folder to the SAME project with Wrangler:
npx wrangler pages deploy . --project-name bf-operating-hub --branch main
Use the BetterFaith Cloudflare API token + account ID from my environment. I'll provide them — never hard-code or print them.

Common edits:
- Add a task → add a <tr data-key="NEW"> row to the Action Items table (cells: item, owner, status, started, done).
- Post this week's memo → add a new .memo-acc block at the top of Weekly Memos; mark last week's badge "past"; bump the week badge + Edition number.
- Add a scoreboard metric → add a .metric with data-metric and data-target.
- Add a workstream → add a .lane under the right owner.

Rules: keep it one file, never put secrets in the page (it's public), and always deploy to bf-operating-hub so we don't create duplicates.

The deploy command

# From the folder that contains index.html:
npx wrangler pages deploy . --project-name bf-operating-hub --branch main

# Your shell needs the BetterFaith Cloudflare creds set first:
# CLOUDFLARE_API_TOKEN (BetterFaith account)
# CLOUDFLARE_ACCOUNT_ID (BetterFaith account)

This page is public. Never paste our Cloudflare API token, account ID, passwords, or any private keys into the file or into a chat that ends up here — keep credentials in your local environment only.

What to click vs. what to ask Claude

Day-to-day updates need no code at all.

Just click in the hubAdvancing a task’s status, typing scoreboard numbers, checking off outcomes, setting the working-session day — all saved automatically on your device.
